Agentic AI is accelerating the consequences of weak systems, turning slow-moving issues into immediate failures. As agents gain speed and autonomy, flaws that once took months to surface now emerge in hours. Stacked LLMs, APIs, and orchestration layers are also creating knowledge debt, widening the gap between what systems can do and what teams actually understand, increasing fragility and forcing a reset on governance.

"AI doesn’t create entirely new risk; it accelerates the discovery of the governance gaps you already have, and it forces you to deal with them faster than ever before," he says. One of the most persistent risks in AI adoption is overestimating how autonomous these systems actually are. Castille argues that AI systems often appear more intelligent and independent than they really are, masking the human judgment, system design, and governance behind their output. That’s where perception outruns reality.
Puppet masters: "The magic trick, the illusion of AI, is that you believe you’re working with a human. You have to make what’s happening behind the scenes visible. Don’t sell the idea that it’s magic, because that’s where things start to get misleading," Castille explains. Modern AI systems are not independent intelligence, they are executable layers wrapped around probabilistic models, with humans steering the outcomes.
Time lapse mirage: "Underneath it all, nothing is new. It’s the same guts and parts, and you should be governing them the way you always should have. Without proper controls to limit the blast radius, whether AI fails or a human makes a mistake, you need guardrails to keep knowledge debt under control," he says. AI removes the buffer that once masked weak architecture and poor controls.
Maintaining that control requires discipline and understanding. AI is democratizing access to expertise, but organizations must establish clear boundaries around acceptable use. "Read the manual cover to cover. There are no shortcuts; AI just makes the work faster. Inspect libraries, understand dependency chains, and know the risks," says Castille. Once those guidelines are set, the next step is putting them into practice.
The curator's eye: "Flip the script: let AI do the work, and have humans make selections from the outputs. Build custom consoles so humans can evaluate decisions and enforce governance policies, especially when a decision exceeds a financial risk threshold the organization is willing to take," Castille adds. People must stay in control while AI drives efficiency.
Don't fly blind: To keep AI in check, leaders need visibility into the layers that drive outcomes. "You can't delegate a job you don't fully understand. Leaders should know the impactful parts at the bottom of the stack. My hope is this flattens middle management and lets real leadership emerge," Castille explains. "When I break these tasks down, the results are staggering: 11-fold efficiency gains and a 78 percent reduction in overall time. That’s firsthand experience," he adds from his production AI environment.
With the right governance, complexity becomes predictable, letting companies capture AI’s efficiency without losing control. "By the time new AI techniques trickle down into the market, someone’s already solved a lot of the problems. The opportunity is to take that knowledge responsibly and apply it with transparency, so your organization benefits without creating chaos," Castille concludes.
