For many enterprises, competitive pressure in the burgeoning AI platform race has led to a focus on scaling headcount as the primary path to innovation. But that approach often creates more noise than readiness, mistaking activity for the genuine architectural maturity and strategic alignment needed for long-term value.
Sai Santhosh Goud Bandari is a Senior Engineer at MetLife who specializes in designing and deploying enterprise-scale AI solutions, including Retrieval-Augmented Generation pipelines and Agentic AI workflows. He says that true accountability in enterprise AI depends on a fundamental change in perspective. “Most companies are still in proof-of-concept. We don’t yet have the confidence to give agents a free hand in production, because monitoring, accountability, and governance aren’t fully embedded into the architecture," says Bandari.
Code, but no confidence: The real problem, Bandari says, is this lack of governance and an architectural framework for proper AI implementation. Bandari gives a recent example that illustrates his point. "We created an agent system designed to automate root cause analysis. It could validate an issue, generate the documentation, and commit it to the repository. While it passed the initial stage, we still lacked the confidence to give it a free hand in production. We can't completely trust a machine, so we are keeping a human-in-the-loop to focus on purpose, people, progress, and performance."
Capability, not quantity: Bandari says that achieving true AI success depends on a re-evaluation of team composition. “AI success is not about hiring more engineers. It’s about hiring the right capability and integrating it into the business strategy from day one.”
A blueprint for deployment: Building the trust needed for production deployment, he explains, hinges on a foundational blueprint built on three distinct but interconnected layers. "Based on my experience, organizations need to focus on three layers: monitoring, human oversight, and feedback loops. This daily governance should be operational, not theoretical, with clear accountability through dashboards, incident response protocols, and regular bias checkpoints. To make this work, engineers and business stakeholders must communicate constantly about what is going on."
This blueprint turns governance from a compliance checkbox into a competitive edge. It's because of this that Bandari advises against prioritizing speed at the expense of a deliberate process, noting that doing so risks creating operational and reputational debt.
Long-term discipline wins: “In the short term, speed can win headlines,” he says, “But long-term discipline wins the market.” Instead of waiting for regulators to set the rules, many leading organizations are proactively building their own sovereign data and AI platforms. They’re absorbing lessons from the Bank of England's roundtables on AI and internalizing the UK FCA's approach to AI, learning from real-world applications like the principles guiding banking supervision and Norway's use of AI to screen for ESG risks.
Principles over platforms: "There is a structural mismatch: governance frameworks are designed for stability, while AI innovation moves at the speed of experimentation. The solution isn't for governance to try and match that speed step-by-step. Instead, it must shift to risk-based adaptability. Don't regulate the specific technologies; regulate the outcomes. Fairness, transparency, and safety must come first."
So why is the entire industry stuck in the lab? Bandari concludes by saying that it's a systemic knowledge gap. It's a problem that has led to widespread POC inflation and a false impression of progress, revealing a clear disconnect between perception and reality in the talent market. "Here is a harsh reality: often, the interviewer doesn't know much about AI, and the person being interviewed doesn't know much more. That's the problem right now. Most are stuck in the POC phase itself. They're not going for production-ready code."
